The vehicle nobody can account for
Six weeks after a hatchback comes through the gate, the buyer of its gearbox calls with a dispute. The question sounds simple: which vehicle did that gearbox come from, what did the yard pay for it, and what else came off it before the shell went to the shredder?
In most dismantling yards this takes an afternoon. Someone finds the gate register, matches a date to a chassis number written in blue ink, then goes to the parts book, which is organised by part type rather than by vehicle. The hulk weight sits in a third place, on the weighbridge slip pad. Nothing links the three, and the yard eventually produces an answer that is roughly right and completely unprovable.
An auto salvage yard is not a metal yard that happens to buy cars. It is a yard where one purchase turns into many outputs, some sold as items and some sold by weight, over a period of weeks. That is a different accounting problem, and a paper register was never built to solve it.
Capture identity and source at the gate
Everything downstream depends on the first ten minutes. Once the vehicle is moved into the yard, doors come off and the plate goes into a drawer, identity becomes guesswork. At minimum, capture at gate-in:
- Registration number and chassis or VIN, photographed rather than transcribed. A photograph of the VIN plate settles arguments that a typed field cannot.
- Make, model, variant, year and fuel type. Variant matters more than people expect, because it drives which parts are worth pulling.
- Source and source type. Insurer salvage, fleet disposal, dealer exchange, government auction and walk-in seller carry very different documentation obligations and price expectations.
- Seller identity and transfer paperwork, including the registration certificate copy and any auction reference.
- Condition photographs from four corners, plus the odometer.
- Arrival weight, if the vehicle is intact enough to weigh. It is the only honest baseline you will ever get for that vehicle.
- Who authorised the purchase and at what price. If the buying decision is not on the record, recovery analysis later has nothing to compare against.
The fork: parts-out or direct crush
Every vehicle hits a decision point, and it should be recorded as a decision rather than something that happens by default because the vehicle sat in a corner.
Direct crush is the right call more often than dismantlers like to admit. Consider a fifteen year old small car with a seized engine, a flooded interior and no demand for its panels. Five hours of labour and eight parts that each sit on a shelf for a year is a worse outcome than a clean shell sold by weight this week.
Parts-out earns its keep when three things are true at once: the model still has vehicles on the road in your catchment, the specific parts on this vehicle are in demand, and you have somewhere to put them. The third condition is the one that gets ignored. A part that takes fourteen months to sell has consumed shelf space and capital that a weight sale would have released immediately.
Record the decision with a reason code, then check whether the reason held up:

Two inventories out of one purchase
The core structural mistake is treating recovered parts and the hulk as the same thing. They behave completely differently.
Recovered parts are discrete items. They have a condition grade, a rack location, a price that reflects scarcity rather than metal content, and a shelf life that is commercial rather than physical. Each needs a link back to its donor vehicle.
The hulk is a weight. After depollution and parts removal, what remains is shell steel and mixed metal that leaves on a weighbridge ticket at a rate per tonne. It belongs in the same inventory logic as the rest of your ferrous stock.
Both must trace back to one vehicle record, because the only meaningful cost object in a dismantling yard is the vehicle. Suppose a yard buys a mid-size hatchback at auction:

Recovery per vehicle is the real KPI
Most yards measure vehicles processed per month and average hulk rate. Neither tells you whether the business is working. The number that does is recovery per vehicle: total realised value from a vehicle, divided by everything spent to acquire and process it.
Track it three ways:
- By model and year. You will find models where your buying price is consistently too high for what actually comes off them.
- By source. Insurer salvage, fleet disposal and walk-in purchases have different recovery profiles. If you cannot separate them, you cannot negotiate on either.
- By days held. Recovery at 30, 90 and 180 days shows how much margin sits trapped in slow-moving parts.
Why a paper register cannot answer any of this
A gate register is a chronological list. Recovery analysis is a per-vehicle rollup across three transaction types, spread over months. Paper cannot produce it without someone reassembling every vehicle by hand, which is why nobody does it. Three specific failures:
- No stable identity. The gate register has a chassis number, the parts book has a shelf label, the weighbridge slip has a truck number. Nothing joins them, so no query is possible.
- No evidence attached. Six months later there is no photograph proving what condition the vehicle arrived in, which matters for disputes and for inspection.
- No closure. Paper has no concept of a vehicle being finished, so vehicles stay half-dismantled in a corner because nothing forces the question.
Where a system fits

Why does depollution have to happen before dismantling or crushing?
